Software Development & IT Consulting
At INNERLUXES, We've helping companies stop guessing and start delivering. This is one of those stories — where two focused changes turned a slow, siloed team into a high-speed delivery machine.
- Our team of 15 specialists embedded directly with the client’s 40-person team.
- Release cycles went from every 2–3 months to every 2 weeks — across all teams.
- Two focused changes — team structure and CI/CD — produced immediate, measurable results.
How It All Started
You can have the right people, the right tools, and still ship software painfully slow. That’s exactly where this transport company was stuck.
Our team of 15 specialists joined their 40-person team to build and modernize their core digital products — a ticket-selling website, a mobile app for passengers, a driver-facing app, and a back-office management system.
Within the first few weeks, we spotted two problems that were quietly killing their speed. Development cycles were dragging. Business and tech teams weren’t talking the same language. We flagged it early, proposed two focused changes, and everything shifted.
Ticket-Selling Website
- Customer-facing online booking.
- Real-time seat availability.
- Payment gateway integration.
- Multi-language support.
Passenger Mobile App
- iOS and Android delivery.
- Live journey tracking.
- In-app ticket purchasing.
- Push notifications and alerts.
Driver-Facing App
- Route and schedule management.
- Real-time dispatch communication.
- Incident and delay reporting.
- Offline mode support.
Back-Office System
- Operations and scheduling dashboard.
- Staff and fleet management.
- Revenue and reporting tools.
- Role-based access control.
Reorganizing the Team Structure
Most companies organize their teams by function — one group for analysis, one for development, one for QA. It feels logical. In practice, it creates constant handoffs, waiting time, and no single team owning the outcome.
We replaced that structure with feature teams.
Each feature team is cross-functional, long-lived, and fully responsible for picking a feature and seeing it through to done — developers, QA engineers, business analysts, back-office staff, all working together on one item at a time.
We also helped people actually work together across those roles — designing clear communication policies and making sure no one was left guessing what anyone else was doing.
Handoffs dropped
Eliminating functional silos meant features no longer sat idle between team queues. Work flowed continuously from start to done.
Waiting time shrunk
People who used to sit idle between tasks were now contributing end to end. No more blocked queues or idle specialists.
Motivation increased
Because everyone owned the full journey of a feature, motivation went up naturally — because the work finally made sense.
Full transparency
Every department could see exactly what was being built and what was coming next. No more surprises. No more “why isn’t this done yet?”
Clear communication
We designed communication policies that bridged business and tech teams — so everyone spoke the same language and decisions moved fast.
Shared ownership
Cross-functional teams took real ownership of outcomes — not just tasks. Quality and delivery became everyone’s responsibility.

“To get Agile working in practice, we focus on two things: the right team structure and the right pipeline. Feature teams eliminate waiting. CI/CD eliminates bottlenecks. When both are in place, release cycles drop fast — and quality doesn’t suffer, it improves.

Introducing CI/CD and Automated Testing
Agile isn’t just a planning mindset. If your delivery pipeline is slow, everything else slows down with it.
We designed and built efficient CI/CD pipelines to make every update faster, cleaner, and safer to ship.
We also automated 70% of their test suite — focusing on functional regression, integration, and cross-browser testing. Manual testing stayed where it belonged: quick first-checks on new features and one-time runs after hotfixes, giving developers fast, reliable feedback exactly when they needed it.
Continuous testing was then wired directly into the CI pipeline — so every new change triggered tests automatically, and nightly builds stayed stable without anyone babysitting them.
Designed end-to-end continuous integration and delivery pipelines for all four digital products.
Functional regression, integration, and cross-browser tests automated and wired into the CI pipeline.
Release cadence went from every 2–3 months to every 2 weeks, across all teams, with no quality drop.
Want the same results? Let’s talk about your team’s setup.
Real Benefits of Agile Done Right
Before the changes, releases happened every 2 to 3 months. After? Every 2 weeks — across all teams, with no drop in quality.
That’s not a lucky outcome. That’s what happens when Agile is applied the right way, with the right structure underneath it.
Across 68 projects and 30+ industries, our team at INNERLUXES has seen the same pattern repeat: companies adopt Agile, but don’t see the results they expected — because the process around it wasn’t set up to support it. When it is, everything changes.
Releases every 2 weeks
From quarterly to bi-weekly. The entire delivery cadence transformed once the right structure and pipeline were in place.
Cross-functional teams
Feature teams with developers, QA, and analysts working together eliminated silos and radically shortened handoff time.
Quality maintained
Speed didn’t come at the cost of quality. Automated testing and CI pipelines caught issues before they reached production.
Full team visibility
Every department could see what was in progress and what was next. Transparency removed friction from leadership and stakeholders.
Higher team motivation
When people own the full journey of a feature, not just a task, motivation rises naturally. The work makes sense. Results follow.
Stable nightly builds
Automated tests wired into CI meant every change triggered validation automatically — no babysitting builds, no late-night surprises.
Faster feedback loops
Developers got reliable test results immediately after each commit — catching problems early when they’re cheapest to fix.
Scalable across teams
The same structure worked across all four product lines simultaneously — not just one team, but the whole organization.
Documented process
Every structural and pipeline decision was documented clearly — so the client could sustain and extend the changes independently.
Embedded specialists
Our 15-person team worked inside the client organization — not from the outside. That proximity is what makes the changes stick long-term.

Agile Consulting – Q&A
Results can appear within weeks. In this case study, our team identified the core bottlenecks in the first few weeks and implemented changes that cut release cycles from 3 months to 2 weeks within a short period.
A feature team is a cross-functional, long-lived group — developers, QA engineers, business analysts — that owns a feature from start to finish. Unlike siloed functional teams, feature teams eliminate handoffs and waiting time, dramatically accelerating delivery.
We embed directly. In this project, 15 INNERLUXES specialists joined a 40-person client team and worked side by side. That proximity is what makes the change stick — we don’t hand over a report, we implement alongside you.
