Our Primary Model: Agile
Agile isn’t a buzzword for us — it’s the way 132+ in-house professionals build software every day. We adopt it deliberately, and only where it genuinely fits your project.
The vast majority of our 68+ delivered projects have followed Agile, with Scrum as the most common framework. We apply it with discipline, not just for the sake of flexibility.
Scrum
Work broken into 2–4 week sprints. Priorities stay stable within a sprint; new requirements enter the next planning cycle. Clean, predictable rhythm.
ScrumBut
A deliberate adaptation of Scrum where specific practices are adjusted or removed to match your project’s reality. Same discipline, smarter fit.
Kanban
Continuous flow with no fixed iterations — ideal when priorities shift frequently. A shared board gives full visibility into progress and bottlenecks at any moment.
SAFe
The Scaled Agile Framework, layered across Team, Program, Large Solution, and Portfolio tiers. Built for predictable delivery across large enterprise programs.
LeSS
Large Scale Scrum for up to 8 teams (50–100 people). One product owner, one backlog, multiple Scrum Masters — minimal overhead, maximum alignment.
LeSS Huge
LeSS extended for hundreds of contributors. Solution divided into requirement areas, each governed by its own LeSS instance — ideal for expansive platforms.
Scrum of Scrums
A lightweight coordination layer for 3–9 Scrum teams. Representatives meet to surface dependencies and blockers — without heavy new roles or processes.
Spotify Model
Autonomous Squads within Tribes, with Chapters and Guilds for cross-team knowledge sharing. Scales from dozens to hundreds while preserving team independence.
When Agile fits best

Our Secondary Model: Waterfall
Some projects come to us fully defined. The scope is clear, the requirements won’t shift, and everyone agrees on what “done” looks like before a line of code is written. That’s exactly where Waterfall performs best.
Linear and sequential — each phase fully complete before the next begins. Rigorous, auditable, and ideal when flexibility is not the goal.

When We Use Hybrid Models
The cleanest projects blend methodologies. Real software development rarely stays in one mode — and our delivery experience shows that knowing when to switch is often the difference between a smooth release and a painful one.
Before any transition, we run a brief alignment session with key stakeholders on both sides. Everyone knows the new tools, new rhythms, and what to expect. No surprises.
Waterfall handles thorough upfront requirements gathering and documentation. Once requirements are locked, Scrum sprints take over — bringing iterative delivery and continuous stakeholder feedback into the build phase.
Scrum handles structured development sprints, delivering working increments on a predictable cadence. Kanban takes over for ongoing maintenance, bug fixes, and support — continuous flow, fast resolution, no unnecessary overhead.
For product builds: Scrum builds from scratch → Kanban manages a stable product’s maintenance → Scrum returns for major feature work. The right rhythm for each stage, not one size forced across all.

Delivery Models – Q&A
INNERLUXES primarily uses Agile (with Scrum as the most common framework), and applies Waterfall or hybrid models when the project’s scope, risk profile, or regulatory requirements call for it. The choice is guided by our in-house PMO based on your specific project characteristics.
Waterfall is applied when requirements are fully defined, stable, and unlikely to change — such as regulated software (HIPAA, SOX, PCI DSS), government systems, or simple fixed-scope builds under 12 months where delivery happens at completion rather than incrementally.
We work with Scrum, ScrumBut, Kanban, SAFe, LeSS, LeSS Huge, Scrum of Scrums, and the Spotify Model — chosen based on team size, project complexity, and your organisational structure. For projects under six months, we typically recommend standard Scrum or Kanban even when multiple teams are involved.
A hybrid model blends two methodologies as the project evolves — for example, Waterfall for thorough requirements gathering followed by Scrum sprints for development, or Scrum during active builds switching to Kanban for ongoing maintenance. Before any transition, we run a brief alignment session so both teams are prepared.
